That's not good. It sounds like maybe there's a piece of something broken jammed in the gears. It would be better if one axle shaft had just sheared off. At this point, if I was you, I would pull both axle shafts since it's easy to do and you can do it with the truck on the ground. When you do that, the problem might be obvious.
